The company has a core group of dedicated customers worldwide, most of whom purchase their products at LUSH’s retail shops.</p> <p dir="ltr">With LUSH’s in-store sales far outweighing those online, LUSH wanted to create a digital experience that would perform scalably and reliably during huge sales while showcasing the best of the LUSH brand. As an ecologically aware, community-focused business, they knew their values aligned well with the values of many open source communities, such as Drupal. And when one of LUSH's partners referred them to FFW, everything clicked.<br />  </p> <blockquote><span>Massive thanks for all your efforts in getting the project over the line and the late nights - you've been phenomenal throughout. In 2014, LUSH’s site was unable to handle the high volume of traffic—such as 12,000 users trying to check out at the same time—and crashed, causing LUSH to miss out on huge online sales profits. This, plus the need for a digital presence that would adequately serve their loyal customer base, led LUSH to seek out a vendor to build a new digital platform that would be capable of serving them every day of the year.<br /><br /> LUSH’s primary concern was to have a site that would be able to handle the heavy traffic loads that come with its sole annual sale. Additionally, because LUSH is a global company, they also asked FFW to deliver a high-availability commerce platform with the ability to spin up local country shops.</p> <p dir="ltr">LUSH wanted to allow each country to make adjustments and translations to its content, as well as ensuring consistent data flow and business intelligence reporting throughout all instances.</p> <p dir="ltr"><img alt="Lush Mobile Mockups" class="" data-entity-type="file" data-entity-uuid="ee00e8b7-c49f-4bb2-a68d-a5785df7aa82" id="" src="/sites/default/files/inline-images/Lush-Mobile-Mockups.jpg" title="" /></p> <h3 dir="ltr">Building a Digital Platform for Web and Mobile</h3> <p dir="ltr">For FFW, the first step was reviewing the code that LUSH currently had, addressing the structure and architecture of the site. From there, it was on to planning and implementing a scalable solution that could handle spikes and surges in traffic.</p> <p dir="ltr">FFW planned and built a cloud-based digital experience platform to allow users to easily and securely make purchases and payments, across web and mobile devices. A Cloudflare caching layer was implemented to reduce demands on the servers, which helped handle users’ frequent page refreshing for price changes during the sale. A high availability queue system was implemented for synchronization of orders and data between systems, making it easy for users to file and track transactions across devices.<br /><br /> The new platform is considered a truly global platform as it is highly scalable and makes regional localization simple. Different regions are easily able to scale and customize their content. <a href="https://www.lingotek.com/" target="_blank">Lingotek</a> and automated translations ensure that all of the content from LUSH’s content repository is available in each region, while plug-in enabled External Payment gateways allow global users to complete transactions easily and securely.</p> <div class="post__content__image post__content__image--two" dir="ltr"><img alt="How to Add Items in the Basket" class="" data-entity-type="file" data-entity-uuid="4412d402-bc5b-4f0f-81d6-8f4602e47a85" id="" src="/sites/default/files/inline-images/Lush-Basket-1920x935.gif" title="" /></div> <p dir="ltr">The features and functionality of LUSH’s Android app are of particular note. FFW took LUSH’s existing iOS app and built a version of the experience for Android users that adhered to best practices for Android. The app showcases the full range of products, and allows users to quickly and securely conduct transactions. Additionally, the app allows users to locate the nearest LUSH shop or spa, engage with curated content from across LUSH’s properties, view a vast ingredients database, access exclusive, daily ‘Fresh from the Kitchen’ products, and log into their LUSH accounts to view previous orders.</p> <p dir="ltr">The mobile work didn’t stop at the Android app, however. FFW significantly expanded LUSH’s Mobile API: previously, it had been hard-coded to support UK-specific use. The FFW team extended the Mobile API to have multilingual functionality, and to support multiple markets’ shipping, currencies, transactions, and to be in compliance with each market’s laws and regulations. This substantially expanded the scope of the Android and iOS app’s availabilities—previously, the iOS app had been functional only for customers in the UK.</p> <p dir="ltr"><img alt="LUSH on Ipad" class="" data-entity-type="file" data-entity-uuid="483010b0-af94-4e0a-9c92-ff485406d239" id="" src="/sites/default/files/inline-images/Lush-Tablet-Mockup.jpg" title="" /></p> <h3 dir="ltr">Out-of-the-Box by Boxing Day: Stability, Scalability, and Immediate Seismic Sales Impact</h3> <p dir="ltr">After the launch, the new LUSH website realized dramatic spikes in both web traffic and online sales. Website sessions increased by 75%, digital orders increased by a whopping 64%, and shopping cart abandonment decreased by 16%.</p> <p dir="ltr">The previous website had been down nearly constantly during the prior three-day Boxing Day sale. The new eCommerce platform built by FFW's development team was able to <strong>quadruple the number of orders compared to the previous year.</strong> The site had been prepared for the previous year’s traffic, but it received more than double the projected number of hits. After a few modifications by FFW staff who were on standby, the updated site performed beautifully. Ultimately, 90% of all products that were available for discounted purchase online were sold out, and the sale (and digital platform) was declared a success.</p> <p dir="ltr">The new platform can support up to 100 different markets, and currently supports 17 different countries and their localized sub-sites. Though information is easily shared across different sub-sites and the platforms all work together, the site architecture is built so that each sub-site performs independently of the others—meaning huge surges in traffic from Germany will not disrupt operations in New Zealand. Here’s what KPIs are, why they’re so important, and how you can create your own.</p> <h4>What is a KPI and why do we need them?</h4> <p>KPI stands for Key Performance Indicator. A KPI is a standard for understanding whether or not your digital strategy is working based on your own goals for that project.<br /> KPIs are different from metrics. KPIs indicate your progress towards achieving your wider business goals, whereas metrics are granular measurement data that quantify that progress towards (or away from) those goals. </p> <p><strong>KPIs are signposts.</strong> Having clearly-articulated goals and KPIs isn’t just about measurement, although having clear KPIs is critical to designing a sustainable metrics and analytics strategy. KPIs and their related goals also help guide both your team and ours when we make design choices. Several Covid-19 vaccines with promising effectiveness rates are approved for distribution. We've waited to hug our family and friends, shake hands, return to our offices and our kids to their classrooms, and take a needed break from Zoom. This is the first step toward our lives returning to normal. But business is forever changed.</p> <h4>History shows us societal disruption accelerates technology adoption.</h4> <p>Throughout history, accelerations in innovation have resulted from events of mass societal disruption. The 1918 flu pandemic influenced the mass adoption of telephones. The Great Depression was a catalyst for the development of Social Security. The post-war age of prosperity bore modern advertising. The Cold War accelerated space exploration, which spurred vast strides in computing, telecommunications and consumer technologies.<br /> The pandemic's impacts have been widespread, and to assume no major shifts in technological adoption from this major disruption is next to impossible.</p> <h4>Covid-19 has already redefined the way we do business.</h4> <p>The sweeping changes to the world of business and consumerism caused by this pandemic are already obvious. The technologies needed to foster a remote workforce have been available long before Covid-19. Yet companies still invested in high-cost, perk-filled office spaces. Why? Because it worked yesterday, so it must work today. Then it didn't.</p> <p>Businesses were forced to close their offices and immediately pivot to a remote work environment. Though rapid shifts to remote work were largely seen as temporary, feared adverse effects haven't materialized, and many companies are recognizing the long-term benefits. REI, for example, completed a stunning new headquarters early this year. The pandemic hit before the company moved in. This summer, REI sold its brand new campus and shifted to a flexible remote work environment.</p> <p>Remote work is just one factor on a spectrum of clear changes in business and consumer behavior. Across all factors, there's one common unifier: the immediate and increased reliance on technology forced by the inability to interact in person. Examples are everywhere. The rapid shift of conferences and events to virtual gatherings, classrooms shifting to online learning, car dealerships offering virtual test drives, online banking becoming a necessity, grocery delivery and online ordering.</p> <h4>This is a make-or-break moment for many companies.</h4> <p>How many businesses were prepared for this instant change? Almost none. Reflect back to March. What were your expectations of how long this would affect us? At the time, we had heard things like "two-week shelter-in-place" and "flatten the curve." Investing in a major pivot to digital customer engagement likely wasn't considered. This seemed a temporary disruption — a storm just needing to be weathered.</p> <p>Nine months later, we know this clearly wasn't a temporary disruption from normalcy. After weathering the pandemic for this long, and news of a vaccine in our near future, it might seem there's little need to invest in digital experience. But I believe this is a dire misconception.<br /> Pre-pandemic normalcy in business is history. Business and consumer behavior have forever changed. The increased adoption and reliance on digital experiences have accelerated. In an alternate universe, with no Covid-19, these digital adoption behaviors may have taken several or more years to happen "naturally." But the pandemic forced an almost-immediate shift to this trajectory. Technological progress will not "slide back" or stagnate. </p> <h4>What does this mean for business?</h4> <p>It means now is the time to take action, to explore expanding the digital experience you provide to create an advantage for life after the pandemic. Ignoring history and waiting will only result in lagging even further behind the competition. Which direction will you take at this critical fork in the road? There are examples of both.</p> <p>Quibi is a prime example of not pivoting your customer experience. The new streaming service offered short-form programming, optimized for mobile viewing, to capitalize on users' windows of idle time outside of the home, such as commuting on transit or time between classes or meetings. Despite clear indicators of a needed evolution in experience (everyone suddenly becoming homebound), the company maintained its pre-pandemic vision leading up to its April 2020 launch. The way I see it, the company could've made a simple pivot in how users could engage with its content by allowing them to cast programming to their home TV. Following the failure to pivot, among other factors, Quibi ceased operations.</p> <p>One of our clients, a new network dedicated to gaming, pop culture and esports programming, serves as the opposite example. Before Covid-19, the company planned to launch a new website and construct multiple studios for original content. However, it immediately pivoted its strategy to navigate the pandemic's landscape shift. Seeing a clear need for at-home entertainment, it accelerated launch dates, and we helped the company launch its site a month before its original goal, capitalizing on the immediate audience behavior change.</p> <h4>What do marketers do now?</h4> <p>Every organization has unique customer touch points (both digital and human) and customer needs to fulfill. One positive aspect of this pandemic is that we are able to observe how our customers have shifted behavior by comparing customer experience touch point metrics from before the pandemic (before March) with current metrics. This is part of the initial conversation our team has with clients, and it can provide key insight based on demonstrated behavior into which aspects of a customer experience strategy to prioritize improvement.</p> <p>This all may seem very daunting, which it can be. The easiest next step is to continue business the way you did yesterday and the day before. Many will choose this seemingly convenient option, which is exactly why it's dire to focus on improving your digital experience now. field--label-above"> <div class="field__label">Body</div> <div class="field__item"><p>Earlier this year, I was writing that enterprise level open source software, such as Drupal CMS, is a competitive advantage for a CMO. In this piece I argue that open source software is a competitive advantage to CIOs too, as it enables them to assume a role of value creation within the company.</p> <p>A company’s technology does not work in silos anymore. Technology needs are coming from different areas of the organization, and as value creation transcends company departments, it is only natural for technology stacks to overlap.</p> <p>Economy’s rapid digitization during, and soon after, the COVID-19 era requires CIOs to move from a functional role into a transformational role. In order to contribute to business strategy and value creation through technology. That’s in contrast to traditional IT operational models, where IT is focused on managing infrastructure and operating applications. Today, IT departments are asked to adopt new technologies quickly and allow other departments to run their own highly specialized, often SaaS-based, tools. </p> <p>Organizations preparing for the future are looking to engage technology, digitization and data at a faster pace to create new or diversify existing revenue streams. As businesses need technology to drive business, CIOs move away from their traditional roles. </p> <p>What’s required in today’s landscape is a value creating CIO who consults the organization and drives business through technology, whilst managing operational costs and organizational compliance.</p> <h4>Technology and the CIO’s agenda</h4> <p>Based on a recent McKinsey report, the CIOs agenda is being increasingly influenced by overall business objectives:</p> <ul><li>Enable business digital transformation</li> <li>Operate as a privacy and security custodian</li> <li>Drive business innovation with adoption of new technologies</li> <li>Developing new go-to-market strategies and technologies</li> </ul><p>In an ecosystem where multiple systems work together, there are several factors to consider when choosing technologies and tools: Is a system easy to integrate and does it play well with other enterprise systems already in operation? Does it offer consistent APIs which allows it to be extended to organizational needs in a standardized way? Is it able to operate in an enterprise environment and respect security, privacy and local compliance regulations? Can it scale as the organization grows?</p> <div class="embedded-entity" data-embed-button="media_entity_embed" data-entity-embed-display="entity_reference:entity_reference_entity_view" data-entity-embed-display-settings="default" data-entity-type="media" data-entity-uuid="191acfa4-f3bc-4b4f-8831-ea46227363be" data-langcode="en" drop-shadow="0"><article class="media media--type-image media--view-mode-default"><div class="field field--name-field-media-image field--type-image field--label-hidden field__item"> <img src="/sites/default/files/2020-11/david-rangel-4m7gmLNr3M0-unsplash.jpg" width="5184" height="3456" alt="Image of person coding at computer" typeof="foaf:Image" /></div> </article></div> <p>Introducing new tools doesn’t need to be a point of friction between CIOs and their counterparts in other areas of the organization. As long as there are guidelines and a technical strategy in place, a CIO is able to reduce fragmentation, provide better security and privacy controls, and eliminate vendor lock-in, so that an organization’s teams can work better, together.</p> <h4>Technology as long-term value creator</h4> <p>So how can a CIO ensure that technology will enable value creation for the long term? I believe there are three main premises technology should have to enable long term growth:</p> <ol><li><strong>Maximizing security and compliance </strong>- Organizations need to move quickly and be flexible, but not at the expense of security and regulations, which often are accompanied by hefty fines. This means technology needs to have a secure development model, be compliant within multiple regulations, and adapt quickly when regulations change. Open-source technologies are built openly and with multiple contributors, which means that changes are incorporated sooner so there is a wide range of features available when needed.</li> <li><strong>Minimizing the cost of change</strong> - Organizations that update business models through digital clearly depend on reaching more people and maximizing economies of scale. Unless the process is managed properly, however, costs will add up. To manage the process properly, organizations need to build platforms that minimize operational and go-to-market costs. Open-source technologies are built as frameworks which make it possible to create platforms specifically optimized for individual business models.</li> <li><strong>Enabling long term innovation</strong> - Organizations future-proof their growth by engaging technology, digitization and data to enable innovation for new value creation. This means technology needs to allow for modifications whilst maintaining an excellent operating level. Open-source software is following the open/closed principle, whereby it’s open for extension but closed for modification. Which makes customization easy, without having to worry affecting the core framework.</li> </ol><p>When those three factors are in place, technology should help facilitate long term growth.</p> <h4 class="title-underline margin-bottom-small">Getting the right mix</h4> <p>All those different factors can influence CIO’s decisions, and based on the availability of software choices and vendors, choosing the right mix may be overwhelming. While it may feel exhausting, choosing open source software actually makes much simpler to fulfill these goals.</p> <p>To give a concrete example, for many organizations digital value starts with managing digital experiences on the web. In a setting where multiple departments want to use digital to create value for the business, the Digital Experience Platform is central. This is where Drupal thrives, by being flexible enough to enable economies of scale and feature rich to reduce operational and go-to-market costs. It provides a strong technical foundation to respect security and compliance regulations, and at the same time it is extremely customizable to enable teams to drive results.</p> <p>As such, CIOs who are choosing Drupal are set on enabling long term growth and move from a functional role into a transformational one.</p> <p>Though we’ve used Drupal as an example, there are plenty of other open source software systems (many of which with commercial backing) that offer the similar capabilities. A replatform has been the traditional remedy prescribed in this circumstance; a complete overhaul of your site. </p> <p>Think of it like having a garden that’s overrun with weeds. If you really want a whole new garden, then by all means rip everything out and start again. But if all you really want is to remove the weeds and swap out your corn for sunflowers, you just need to put in a smaller amount of effort over time. It’s the same with your website, and if you don’t want an entirely new website, a continuous delivery agreement could be the right route.</p> <p>A few years ago, Delphix was exhausted from all the time, planning, and resources that were necessary to complete their replatform. With help from FFW, they completed their replatform and transitioned to a more ongoing process of refining, enhancing, and supplementing the visuals and features of their website. The result is that they’ve eliminated the need for a complete remodel every couple years. This hasn’t stopped them from updating site styles multiple times in the last several years and keeping decisions totally on their terms. Thus begins the story of why we decided to kill the replatform. </p> <p><em>This article is based on FFW's webinar with Pantheon. It can actually be the best solution in certain cases. The main downsides have to do with the immense planning, resources, time, and money that have to be committed to this kind of undertaking. </p> <p>When embarking on a platform effort, these are typically some of the planning hurdles you can plan to jump through:</p> <ul><li>Assessing the needs and identifying problems</li> <li>Figuring out who wants what from various stakeholder groups</li> <li>Having a lot of internal discussions and planning meetings</li> <li>Reaching out to agencies and potential partners</li> <li>Figuring out reasonable timelines and costs</li> <li>Determining milestones to expect and when stakeholders can review progress</li> <li>Diverting time and energy from your own staff members for several months to engage with a partner, review progress, confirm decisions, and participate in release efforts</li> </ul><p>The surprising thing is, it’s not uncommon for this to be a regular three, four, or five year cycle for organizations who either haven’t done much with their site or have changed their direction over time.</p> <h4>Centralizing content and five different language sites into one new platform </h4> <p>Delphix originally had a false-start from a different agency that was trying to do the development work for them on a new platform, but it became clear that agency couldn’t handle the platform and redesign. When Delphix sought the help of FFW, it was a race to the finish line to get the project completed in time. With a razor thin deadline of only four weeks left, FFW completed a full replatform from an old Drupal 7 site to a fresh, new Drupal 8 site, created a single point of truth for their organization’s content, and got five different languages from different sites all into one central hub.</p> <h4>Continuous delivery: A slow and steady, yet highly agile alternative</h4> <p>After the initial chaos and tight turnaround of that replatform, Delphix decided that a massive rebuild effort wasn’t a project they wanted to keep repeating. But as time progressed, they began accumulating a wishlist of items related to how users were interacting with the site. Maintaining the latest security updates was also of great importance. </p> <p>A continuous delivery agreement was put in place to help them tackle that wishlist on a set monthly budget, which is still ongoing today. Together, we tackle the most important and valuable requests, maintenance, and occasional bugs while scheduling the lower priority work to a road map for future iterations. Their website continuously evolves and they’re able to easily pivot the direction of their site as they pivot messaging and product offering.</p> <p>Delphix is a great example of how continuous delivery can be an worthy alternative to a replatform:</p> <ul><li><strong>Flexibility and agility:</strong> When website improvements are broken up into bite-sized pieces and worked on gradually, it’s much easier to pivot resource investments to other areas than with a major overhaul project. There were actually times with Delphix where they completely shifted their budget to creative, strategic thinking, design, or research. And we had completely paused development while that was happening.</li> <li><strong>Less upfront resource investment and commitment:</strong> There’s an immense amount of initial planning and costs required for a full replatform or redesign. Tackling necessary updates as they come, rather than burning everything down and starting over, makes for a less intensive investment.</li> <li><strong>Scalability:</strong> Continuous delivery serves as a way to grow your site at the rate that works best for your organization, without lulls in improvements. Delphix’s component library available to content managers has over doubled since implementing this approach.</li> <li><strong>Seamless upgrades:</strong> Delphix will be able to upgrade to Drupal 9 with minimal effort and few pain points since they’ve done such a good job of prioritizing security updates and module updates. They won't have to do a massive migration. They won't have to do a massive new CMS build. We did indeed kill the replatform for them.</li> <li><strong>Continuous growth:</strong> Small, frequent improvements can lead to colossal changes over time. It was very important to Delphix that they truly understand their users, how those users were actually reacting to what we were putting on the screen in front of them, and building and adapting the website experience to meet their reactions. We were able to break things down independently to see what was having a positive impact, and what was being ignored.</p> <p>Any key change or additions were monitored and assessed via Google Analytics and heat maps to review how users were actually interacting with any new page elements. If the results weren’t as anticipated, we could easily adjust focus to areas that might provide a better impact. After doing all these things, it was quickly evident to their CMO that we were finally building a site to give users what they were really coming to the site for.</p> <p>By following this process, Delphix gradually revamped their site at least two or three times. A small phase here and there has led to a completely different feel over the course of more than two years. The homepage alone has gotten a facelift almost half a dozen times. Delphix can update their user navigation whenever they need to, and are able to easily point their users to different top level pages and try to get them where they need to go faster. They have been doing that over the course of the last three years and the navigation has changed quite significantly as a result.</p> <p>Content managers have been enabled with greater and greater control along the way. The whole idea of continuous site development is to put the power in the hands of your marketing team and content managers so they don’t need to ask for development just to write up a new landing page. By taking this approach, the Delphix site has emerged with a flexible component-ized platform, which means that their content managers are able to create the pages they need on an ongoing basis.</p> <p>Over time, some elements of your site are absolutely going to need to be pruned, fertilized, or replanted, but you don’t need to burn the whole thing down and start over again. Just focus on the parts of the site that do need to be updated, start with the lowest hanging fruit, and make incremental improvements one by one.
